# Resource Leveling vs Resource Smoothing: The Difference With Examples

## What is the difference between resource leveling and resource smoothing?

 **Resource leveling changes activity dates to resolve demand that exceeds available capacity, even when that changes the critical path or project finish. Resource smoothing adjusts work only within available float, so the critical path and completion date do not change.**

 Use leveling when the capacity limit is real and the schedule must become feasible. Use smoothing when the deadline remains fixed and you want a more even resource profile without consuming more than the schedule’s existing flexibility.

 These definitions follow the Project Management Institute lexicon. Teams sometimes use the words loosely, so state the rule you are applying rather than relying on the label alone.

## A resource leveling example

 One designer is assigned to two tasks at the same time:

 Task Planned dates Effort Float

 Design checkout Sep 1–5 5 days 0 days

 Design onboarding Sep 1–4 4 days 2 days

 The combined demand is two full-time assignments for one person. Moving onboarding by two days uses all of its float but still leaves a two-day overlap. To make the plan feasible, leveling delays the remainder beyond available float. If onboarding feeds the final release, the project finish may move and a new critical path may emerge.

 The original dates were not an executable schedule. Leveling reveals the consequence of the real capacity limit.

## A resource smoothing example

 Suppose onboarding has six days of total float. Moving it from September 1–4 to September 8–11 removes the overlap while leaving its successor and the project finish unchanged. That is smoothing: the resource profile improves without changing the critical path.

 Smoothing is useful when you want to:

- reduce sharp peaks in demand;

- avoid unnecessary multitasking;

- move flexible work away from leave or maintenance windows;

- create a steadier contractor or equipment plan;

- retain the committed finish date.

 It cannot solve every overload. If there is insufficient float, you must change capacity, scope, logic, productivity assumptions, or the deadline.

## How does resource leveling work?

 A scheduling tool or planner typically:

- identifies assignments whose combined demand exceeds capacity;

- considers task priority, dependencies, constraints, calendars, and available float;

- delays or splits eligible work according to configured rules;

- recalculates dates and the critical path;

- reports any remaining over-allocation.

 Microsoft Project, for example, can delay or split tasks during leveling and offers controls for whether leveling may adjust individual assignments or create splits. Automated output still needs human review. A mathematically conflict-free schedule can violate customer priorities or create expensive stop-start work.

## What should you try before delaying the project?

 Do not immediately add people or move the finish. First inspect the conflict:

- Is the same named person truly required, or can another qualified resource do the work?

- Can the task be split into independent pieces?

- Is the duration based on effort incorrectly treated as calendar duration?

- Can a real dependency be changed without adding delivery risk?

- Can lower-priority scope move to a later release?

- Is overtime legal, safe, affordable, and genuinely temporary?

- Would adding people create training and coordination overhead larger than the gain?

 For knowledge work, “50% allocated to two tasks” rarely means both progress smoothly at half speed. Context switching and blocked handoffs can make a sequential plan faster.

## How do you level resources manually in a Gantt chart?

- Assign a named person, role, team, or equipment resource to each relevant task.

- Create a time-phased view of simultaneous assignments.

- Flag demand above each resource’s real availability.

- Check the affected tasks’ total and free float.

- Move non-critical, lower-priority work within float first.

- If overload remains, test alternative owners, task splits, scope, or dates.

- Recalculate dependencies and critical path after every material move.

- Record the decision and update the current forecast.

## Resource allocation vs leveling vs smoothing

- **Resource allocation** assigns available people or assets to work.

- **Resource loading** shows how much demand those assignments create over time.

- **Resource leveling** changes dates to eliminate infeasible loading, potentially changing the finish.

- **Resource smoothing** redistributes work within float without changing the critical path.

 Assigning an owner is therefore not proof that capacity is feasible. A schedule with every row assigned can still require the same specialist to perform 24 hours of work in one day.

## Common mistakes

### Leveling before the dependency network is credible

 Missing or false links distort float and make the optimizer’s choices unreliable. Validate logic first.

### Protecting every original date

 If capacity is fixed and insufficient, something must change. Refusing to move any date does not resolve the conflict; it hides it.

### Treating all resources as interchangeable

 Two developers or machines may have different skills, permissions, locations, or throughput. Model the constraint that affects execution.

### Running automatic leveling without reviewing the result

 Software cannot infer every commercial or human priority. Inspect split tasks, delayed milestones, new critical paths, and awkward handoffs.

### Using smoothing to claim an impossible plan is feasible

 Smoothing is bounded by float. If it cannot remove the overload, escalate the real trade-off.
